How TVG Sources and Manufactures Custom Branded Products Overseas
Tri Versa Global worked with a client that needed overseas manufacturing to hit a unit cost target but had no capacity to manage factories, inspections or freight. We managed factory selection, specifications, quality control, freight and customs end to end.
The client dealt with one North American partner and one purchase order while production ran offshore.
Client Overview
A mid-sized organization running recurring branded merchandise campaigns, with a cost target that domestic production could not meet at the required quality level and quantity.
The Challenge
Overseas manufacturing offers cost advantages and customization depth, but it introduces time-zone gaps, specification drift, quality risk, freight complexity and customs exposure. The client had been burned previously by goods that did not match the approved sample.
- No internal capacity to manage offshore factories
- Previous experience of production not matching the approved sample
- Compliance and material documentation required
- Freight and customs clearance into Canada and the United States
- Firm in-market date with no room for a reproduction
Project Requirements
- Vetted factories with a track record on the specific product type
- Written specification governing materials, colour, decoration and packaging
- Pre-production samples approved before mass production
- Pre-shipment inspection against the approved sample
- Freight, duties, customs documentation and delivery handled by one partner
TVG's Approach
We have sourced from overseas manufacturers since 1987 and maintain long-standing factory relationships, including presence in China. Rather than sending a drawing and hoping, we control the specification: materials, dimensions, colour references, decoration method, packaging and carton marking are documented and signed off before production is released.
A pre-production sample is approved first, then a pre-shipment inspection compares actual production against that approved sample. Goods do not leave the factory until they match.
Products & Production
The program covered custom-manufactured items and decorated stock products, including custom colours, materials and packaging that domestic suppliers could not produce at the target price.
Sourcing
Factories were selected on demonstrated capability for the specific product category rather than on quoted price alone. Quotes were compared on landed cost, including freight, duty and inspection, so the true delivered price drove the decision.
Distribution
We consolidated freight, prepared customs documentation, cleared goods into North America and delivered to the client's locations, with an arrival inspection before release.
Timeline
- Weeks 1-2: factory selection, specification and quoting on landed cost
- Weeks 3-5: pre-production samples and approvals
- Weeks 6-11: production with in-line checks
- Week 12: pre-shipment inspection
- Weeks 13-17: ocean freight, customs clearance and delivery
Results
- Unit cost target met without compromising the approved quality standard
- Production matched the approved sample, verified before shipment
- One North American point of contact and one purchase order
- Customs and freight handled without client involvement
- Factory relationships retained for faster repeat production
What We Learned
Compare landed cost, never factory quote. Freight, duty, inspection and packaging routinely move an offshore quote by a wide margin, and the cheapest factory price is often not the cheapest delivered price.
The approved pre-production sample is the contract. Without a physical approved sample and a pre-shipment inspection against it, there is no objective standard to hold a factory to, and disputes become unwinnable once goods are on the water.
Plan freight as part of the schedule, not after it. Ocean transit and customs clearance can equal production time, so the in-market date must be worked backwards from delivery, not from the end of production.
Frequently Asked Questions
Can TVG source promotional products from China?
Yes. We have sourced overseas since 1987 and manage factory selection, specifications, samples, quality inspection, freight and customs clearance into Canada and the United States.
How do you control quality on overseas production?
Through a written specification, an approved pre-production sample, in-line checks during production and a pre-shipment inspection comparing actual goods against the approved sample.
How long does overseas promotional product production take?
Typically 12 to 18 weeks door to door, including samples, production and ocean freight. Air freight shortens the transit portion at higher cost.
Is overseas sourcing cheaper than domestic production?
Often at higher volumes, but only when compared on landed cost including freight, duty and inspection. At lower quantities or short timelines, domestic production frequently wins.
Who handles customs and duties?
We do. Customs documentation, clearance and delivery are handled as part of the program so the client receives finished goods at their locations.
